Light: Where It All Comes From
Hard Light, Soft Light
You only need to look at one thing to read the light — the edge of a shadow. Sharp means hard. Blurred means soft.
“The light is nice today” carries almost no information. There is only one useful question: is the light hard or soft right now?
You answer it without looking at the sky and without looking at the source. Find a shadow and look at its edge.
- The edge is crisp, going from lit to dark within a few millimetres → hard light
- The edge is blurred, with a visible band of transition → soft light
- You cannot find a shadow at all → very soft light (heavy cloud, fog, a large reflecting surface)
That check takes three seconds, and it settles everything that follows: whether to photograph a face here, which side to stand on, whether texture will survive, whether you are about to lose the shadows. The rest of this chapter explains why the check works and what to do once you have made it.
Soft is not the same as dim
The most common misreading is that soft light means weak light. The two are unrelated, and the counter-examples are everywhere:
- Under thin cloud at midday the light is extremely bright — you will be shooting at ISO 100 and 1/500 s — and extremely soft. Shadows barely exist.
- A cheap pocket torch in a dark room is very dim — you will need ISO 3200 — and it throws a shadow with an edge like a knife cut.
One thing decides hardness: the angular size of the source as seen from the subject — how much of the sky that glowing thing takes up, measured from where your subject is standing, not from where you are.
The sun is a sphere about 1.4 million kilometres across, but it sits 150 million kilometres away, so it subtends 0.53 degrees — roughly half the width of your little fingernail at arm’s length. At that angle it is, physically, a point source. Direct sunlight on a clear day is therefore hard light, and its brightness has nothing to do with it.
Here is a fact worth carrying around: the moon subtends almost exactly the same half a degree. That coincidence is what makes total solar eclipses possible, and it also means moonlight is hard light. Shadows on a moonlit night are sharp-edged; they are just too dim for your eye to register as shadows at all.
Put a cloud layer in front of the sun and the cloud itself lights up and becomes the source. The light goes from half a degree to most of the sky, and turns very soft. The sun did not weaken much. Its angular size changed.
That gives a rule which holds indoors as well as out: the larger the source and the closer it is, the softer the light.

The last two rows are the ones to remember. Direct flash looks bad not because it is flash, but because it is small. Turn it at the ceiling and the ceiling becomes the source, tens of times wider. You changed nothing but the geometry.
This is also why “get a bigger softbox” is only half the advice. A small softbox close to a face can be softer than a large one pushed back across the room, because what the face sees is an angle, not a product specification.
The penumbra, and how to measure it with your hand
Why should angular size govern the edge? Because a shadow edge is really a penumbra — the band that can see part of the source but not all of it.
Stand inside that band and look back: some of the source is hidden behind the object, some is still showing. Walk deeper into the shadow and less of it shows, until none does — that is the umbra, the fully dark core. The wider the source, the wider the band where the source is only partly hidden, and the more gradual the edge appears.
You can put a number on it. The width of the penumbra is roughly the distance from the object to the surface, multiplied by the angular size of the source in radians. The sun’s 0.53° is about 1/108 of a radian, so on a clear day:
- Object touching the ground → transition close to zero → an edge that looks ruled
- Object 1 m above the ground → transition about 9 mm
- Object 5 m above the ground → transition about 4.6 cm, visibly soft
Which explains something you have already seen without explaining: make a hand shadow on a sunlit wall, and the outline is sharp while your hand is near the wall and goes to mush as you pull it away. Nothing about the light changed. Only the distance did. Hold your hand a metre off the ground outdoors and look at the edge of its shadow, and you have just measured the angular size of the sun.
The same arithmetic explains why window light works so well up close. A one-metre-wide window seen from one metre away covers about 53 degrees, so every curve of a face gets a broad transition. Back off to five metres and the same window is down to 11 degrees and the light hardens. The window did not shrink; you pushed it away.
Large and close carries a cost, though: the light falls off fast. Intensity drops with the square of the distance, so a face half a metre from the window can be nearly two stops brighter on the window side than on the far side, across 30 cm of cheekbone. Soft is not the same as even. A near, wide source gives you gentle edges and a steep gradient at the same time.
Soft light: everything described, nothing dramatised
Soft light is forgiving. The brightness range of the scene is small, so highlights do not clip and shadows do not block up, skin texture is smoothed, and it is genuinely hard to get a bad exposure. It is also the only light that renders colour cleanly, because there are no large shadows to contaminate it.
The weakness is the same sentence read backwards. With no strong contrast, pictures go flat and inert. Grey landscape photographs on overcast days are this failure: the sky is far brighter than the ground, so every extra centimetre of sky you include drags the picture further towards grey.
Overcast is not bad weather; it is bad landscape weather. It is excellent for portraits, flowers, markets, and anything where colour itself is the subject. Simply keeping the sky out of the frame improves most overcast photographs immediately.
Hard light: drama, at the price of choosing a side
Hard light gives you strong contrast, unambiguous shape, emphasised texture, and shadows solid enough to be subjects in their own right. It is the only light that photographs a rough surface as rough — although, as the next chapter argues, texture really needs light that is hard and raking.
The difficulty is dynamic range. Under hard light the gap between the brightest and darkest parts of a scene routinely exceeds what a sensor can record, and you have to give one of them up. The usual choice is to protect the highlights and let the shadows go black, because a clipped highlight is blank white with nothing to recover, whereas a black shadow at least reads as black — as if you meant it.
Overhead midday sun is the hardest version to work with: sunken black eye sockets, a triangle of shadow under the nose, a dark band under the chin. Hence the old advice not to photograph people at noon — while noon remains excellent for architecture, for shadows, and for anything you want reduced to shape.
Fog: soft enough that only shape survives
Fog turns the air itself into the source. The angular size approaches the entire sphere, and shadows disappear completely. Without shadows you lose the cue your brain uses to judge form, and the picture collapses into flat shapes — which is why photographs made in fog look like prints rather than photographs.
It also hands you something no other condition does: distance rendered as tone. Water droplets scatter light back towards the camera, so the further away an object is, the more scattered light is stacked in front of it, and the paler it goes. Fog separates foreground, middle and background for you, at no cost.
Six symptoms and what caused them
The useful skill on location is not defining soft light. It is looking at a picture that failed and working backwards to the cause. Each of these runs the same way: the frame shows X → the cause is usually Y → change Z.
- Black holes for eyes and a triangle of shadow under the nose → overhead hard light, i.e. the middle of a clear day → move into shade, or wait for the sun to drop below about 45°. A fill light also works, but moving is free.
- Walls, wood grain and old hands come out looking painted over, all texture gone → the light is too soft or too frontal, so no small bump gets its own shadow → move so the light skims along the surface, or shoot the same subject under low sun.
- Overcast landscapes come out grey and refuse to be rescued in editing → very soft, directionless light plus a sky far brighter than the ground → crop the sky out and photograph colour or texture nearby; or accept that the scene is not an overcast subject.
- A window portrait is bright on one side and dead black on the other, with almost no transition → the subject is too close to the window and the fall-off is too steep → move them a step or two further into the room, or put a white card, sheet or wall on the dark side.
- Direct flash makes the subject flat and prints a hard-edged shadow on the wall behind → the source is both tiny and frontal → bounce it off the ceiling; if you cannot, move the subject away from the wall so the shadow falls outside the frame.
- A group photograph under a tree has blotches of light and dark on every face → dappled light is hundreds of small sources and small shadows overlaid → move everyone into complete shade, such as the shaded side of a building, rather than the edge of the canopy.
The sixth is worth memorising, because dappled shade is one of the worst lights there is and it feels like the most pleasant place to stand.
Any large lit surface is a light source
Cloud is not the only thing that softens light. Any large surface that is itself lit becomes a new source, and they are all around you:
- A white wall bounces sunlight back at your subject. It is the best free reflector in street photography, and it gets stronger the closer you stand.
- Sand and snow light from below, filling the shadow under the brows. That is why portraits at the beach and on ski slopes tend to flatter: you have been given a second source underfoot.
- Water only reflects at the right angle, but when it does, it is enormous and bright.
- Coloured walls bring their colour with them. Faces beside red brick go warm; faces under green foliage go green. This is harder to correct than an overall white-balance shift, because it only affects part of the frame.
The test is the same as before: stand where your subject is, look around, and find the largest bright area. Frequently it is not the sun.
Open shade: the most effective move on location
Under hard light, the most effective thing to do is not to adjust the camera. It is to step into shade — an arcade, the solid middle of a tree’s shadow, the shaded face of a building, an umbrella.
It works because you have replaced the source. With the sun blocked, what lights you is scattered light from the whole sky: a source roughly 180 degrees across. You did not dim the light; you swapped half a degree for half a sky.
Two costs come with it, and both are predictable:
- You lose two to three stops. 1/1000 s in open sun becomes something like 1/125 s in the shade; watch your shutter speed if you are handholding.
- Colour shifts blue. The light now comes from the sky, and the sky is blue, so skin goes cool. Auto white balance corrects some of it; if skin tone matters, setting white balance to “shade” (warmer than daylight) is cleaner than pulling it back afterwards.
Not all shade is equal, either. Shade under open sky is clean, wide soft light. Shade deep in an alley or a narrow arcade sees only a strip of sky — the angular size has shrunk again — and it picks up colour from the walls beside it. Before you choose a patch of shade, look up and see how much sky is visible. That is your source.
From the north-facing skylight to the softbox
Soft light is not a modern invention. It was the first thing photography industrialised.
Nineteenth-century portrait studios were built around a large north-facing skylight, because in the northern hemisphere a north window never admits direct sun. The reasoning was practical on two fronts: early materials were slow and needed all the light they could get, while direct sunlight produced a contrast range that wet plate and albumen paper could not hold. A north skylight solved both at once — plenty of light, and the whole sky as the source. That gentle single-sided fall-off you see in nineteenth-century portraits is the shape of an entire sky.
By the 1930s, Hollywood publicity portraiture had gone the other way on purpose: small hard spotlights, an unmistakable direction, deep black shadows carving out cheekbones and jaw. Those portraits are not worse lit than the studio work that preceded them. They chose hard light, because what they wanted was sculpture, not skin.
Every softbox, shoot-through umbrella and bounce panel sold today is a continuation of the same idea: stretch a small source into a large one with fabric or a reflective surface. Once you understand angular size, the entire lighting industry turns out to be selling you one variable.

If only one sentence survives: read the shadow, then decide whether to move, and only then touch the camera. The first two steps cost nothing.
